The Promise vs the Reality

The reality of most ChatGPT Enterprise deployments 12–18 months in:

Adoption was uneven. Power users — typically engineers, marketers, and writers — embraced it enthusiastically and found genuine productivity gains. The majority of enterprise employees used it occasionally for email drafting and stopped. The productivity transformation at the organisational level didn't materialise.

Use cases stayed shallow. The most common enterprise AI use patterns — drafting emails, summarising documents, explaining code — are valuable but incremental. They don't transform how operations run. They make individual knowledge workers a bit faster.

Integration depth was missing. ChatGPT Enterprise is a great interface. But it doesn't create tickets in your Jira. It doesn't update your HRMS. It doesn't reset Active Directory passwords. It doesn't process invoices in Tally. It answers questions — it doesn't take actions. You get a very capable assistant, not a working employee.

The internal build problem. Organisations that tried to build the integration layer themselves — using the API to create AI tools that connect to their actual systems — discovered that building, deploying, and maintaining AI integrations is a significant engineering project. Most internal teams don't have the bandwidth.

1. Role definition: What specific function does the AI handle? What's in scope? What's out of scope? This requires someone to think deeply about an operational function and define its AI-executable boundaries.

2. Integration: Connecting the AI to the specific systems your organisation uses — not hypothetical integrations, but actual connections to your Jira instance, your Freshdesk account, your Tally database, your Active Directory.

3. Knowledge base: Training the AI on your specific policies, SOPs, and historical data — not generic knowledge, your organisational knowledge.

4. Escalation design: Defining when the AI hands off to a human and how — not just "when it can't handle it" but specific triggers, routing rules, and notification mechanisms.

5. Monitoring and calibration: After go-live, watching how the AI performs, catching failures, updating the knowledge base, adjusting escalation thresholds.

ChatGPT Enterprise (and most platform AI) doesn't cross this gap for you. It gives you a powerful tool and assumes you'll build the rest. Most enterprises can't.

Why Indian Enterprises Specifically Struggle with DIY AI

Indian mid-market companies — 50 to 500 employees — face specific constraints that make the DIY AI deployment gap harder to cross:

No AI/ML team on staff. A 200-person manufacturing company or NBFC doesn't have a machine learning engineer. The IT team is running infrastructure, handling day-to-day support, and managing enterprise software. Asking them to also build and maintain AI integrations is adding a specialised discipline to a generalist team.

1. Does this give us a deployed AI employee or access to AI capability? (Capability without deployment = the same problem you already have.)

2. Who handles the integration with our specific tools? (If the answer is "you," the implementation gap is still yours to cross.)

3. Where does our data go during AI processing? (If the answer is "US-hosted cloud," that may be a compliance problem for your specific sector.)

4. What is the escalation design? (If there isn't one, the AI will create worse outcomes than no AI when it encounters edge cases.)

5. How long before we see measurable results? (If the answer is "depends on your implementation," the implementation work is still yours to do.)

The enterprise AI market in 2026 has a clear split: AI platforms that give you capability, and AI employee deployments that give you results. The former is valuable if you have the internal capacity to bridge the implementation gap. For most Indian mid-market companies, the latter is what actually delivers.
