This guide is for the CTO who has made the decision to deploy and wants a clear, step-by-step framework for doing it correctly. Week 1: Scope Definition (The Step Everyone Wants to Skip)

The most common cause of failed AI employee deployments is a mismatch between what the AI employee was deployed to do and what it was actually asked to do in production. This mismatch almost always traces back to inadequate scope definition at the start.

The scope document should include: the complete list of ITSM integrations the AI employee will access (and which ones it will NOT access), the identity systems it will authenticate against, the maximum action it can take on any single ticket without human approval (reset a password: yes; delete a user account: no), and the escalation path for every class of edge case it might encounter.

Week 2: Integration Setup and Environment Configuration

Run shadow mode for a minimum of five business days covering at least 200 tickets. Review every proposed action where the AI employee's confidence score is below 0.85. Identify the patterns in low-confidence proposals — they are the tuning targets for the SOUL.md and AGENTS.md files before go-live.

One shadow mode finding that catches most deployments by surprise: the ticket categories that generate the most AI uncertainty are rarely the technically complex ones. They are the ambiguously written ones — tickets where the user hasn't provided enough information for the AI to determine the correct action. The response to these tickets is not a remediation action but a structured clarifying question back to the user. Make sure your configuration handles the "need more information" case gracefully before go-live.

Week 4: Go-Live and the First 30 Days

Go-live is not a flip-the-switch event — it is a graduated expansion of autonomous operation scope. Start with the ticket types where shadow mode showed the highest confidence and accuracy. Expand to additional ticket types as the data from live operation confirms the expected deflection rates and escalation accuracy.

The metrics to track in the first 30 days: deflection rate (percentage of tickets resolved without human involvement), escalation accuracy (percentage of escalated tickets that genuinely required human involvement — not false escalations that the AI should have handled), resolution accuracy (percentage of AI-resolved tickets where the resolution was correct on first contact), and mean time to resolution (compared to the pre-deployment human baseline).

The most important metric in the first week is escalation accuracy. If the AI employee is escalating 50% of tickets to humans, the scope definition needs revision. If it is escalating 5% of tickets to humans, you should check whether it is handling edge cases that should have been escalated — overconfidence is as dangerous as underconfidence.

According to ServiceNow's IT operations benchmark data, well-deployed IT AI agents achieve 60-75% first-contact resolution rates by day 30. If your deployment is significantly below this range after 30 days of operation, the tuning conversation with your deployment partner should begin immediately.

Common Go-Live Failures and How to Avoid Them

Three failure modes account for the majority of AI employee go-live incidents at Indian enterprises.

Over-permission. The AI employee has been granted access to systems beyond what its role requires. This creates risk: a prompt injection attack or configuration error can cause the AI to take actions in systems it has no business touching. Audit permissions before go-live and apply least privilege — if the IT support AI employee doesn't need to read HR records, revoke that access.

Missing escalation path. The AI employee encounters a ticket type outside its configured scope and has no clear instruction for how to handle it. Instead of escalating gracefully, it either fails silently or produces a confusing response to the user. Map every possible "I don't know what to do with this" case to a graceful escalation path before go-live.

No monitoring. The AI employee goes live without defined performance metrics or alerting thresholds. Problems accumulate silently for weeks before a human notices. Define your monitoring dashboard before go-live, not after your first production incident.
